Why your podcast downloads aren't growing (and how to fix it)

Flat downloads are rarely one problem. A show stalls because people can't find it, don't click, don't stay, or aren't reached between episodes. Find which one, and growth usually follows.

The short answer

Podcasts grow through four levers: discovery (can the right people find it?), conversion (do titles and artwork earn the click?), retention (do listeners finish and come back?) and distribution (are guests, clips and video carrying it beyond your feed?). Stalled B2B shows are usually weakest on distribution - especially guest sharing and video. Fix the weakest lever first.

Sound familiar?

  • Downloads have sat at the same level for months
  • Each new episode does about as well as the last
  • You publish consistently but nothing compounds
  • Guests rarely share their episode

Why it happens

The real causes

  1. 01

    Discovery

Show name, description and episode titles don't use the words your audience searches for, so neither podcast apps nor Google surface the show.

  2. 02

    Conversion

Generic titles like 'Episode 42 with Jane Smith' and inconsistent artwork mean people who see the show don't press play.

  3. 03

    Retention

Long intros, weak openings and inconsistent release schedules lose listeners - and algorithms notice.

  4. 04

    Distribution

The show only exists in podcast apps. No clips, no video, no guest sharing kit, no newsletter. For B2B this is the most common stall.

  5. 05

    Inconsistency

Gaps of weeks or months between episodes reset momentum. Colliers Canada had gaps of up to three months before relaunching on a fixed cadence.

Which growth lever is stuck? A 2-minute diagnostic

Two questions for each of the four levers. The 'no' answers show where to start.

  1. 1. Does your show name or description use the words your buyers search for?
  2. 2. Are episode titles searchable - naming the problem or the guest?
  3. 3. Is your artwork consistent and readable at thumbnail size?
  4. 4. Does each episode open with its best moment in the first minute?
  5. 5. Is your Apple completion rate above 60%?
  6. 6. Have you released on a fixed schedule for three months?
  7. 7. Does every guest get clips and a post to share?
  8. 8. Are full episodes and shorts on YouTube?

The playbook

The podcast growth playbook

In the order we work through it with a new client.

  1. 1

    Diagnose the weakest lever

Look at impressions vs plays (conversion), completion rate (retention), and where new listeners come from (distribution) before changing anything.

  2. 2

    Fix the cadence

Pick a schedule you can hold for six months and plan episodes ahead - our clients typically run months ahead of release.

  3. 3

    Rewrite titles and artwork

Titles that name the problem or the big guest, and consistent, readable artwork. Colliers roughly doubled downloads after a relaunch that included this.

  4. 4

Give every guest a sharing kit

Clips, a suggested post and a link, delivered in week one. This is the cheapest growth lever there is.

  5. 5

    Publish video

Put full episodes and shorts on YouTube. For many B2B shows video becomes the biggest channel.

  6. 6

Add a paid boost where it matters

A modest paid campaign in your target market can accelerate a new or relaunched show.

  7. 7

    Measure monthly growth, not totals

Track month-on-month growth rate. 10% a month is roughly 3x in a year.

Growing slowly, or genuinely stuck?

B2B shows often grow slowly because their audience is small by design. That's different from a stall.
